Eisenhower Matrix for Students: How to Sort Schoolwork

How the Eisenhower matrix works for schoolwork: what goes in each quadrant, how to weigh tasks by grade share, where it breaks, and why urgent tasks win.

The Eisenhower matrix is a two-by-two grid that sorts every task by two questions: is it urgent, and is it important? A student uses it on a weekly task list: do what is due soon and heavily weighted first, put important work that can wait into fixed slots, keep urgent trivia small, and drop what is neither.

The grid is simple. Deciding what counts as important is the harder part, so this guide sorts a sample week step by step and marks the places where the grid gives bad answers, such as exam season. The matrix is one step inside a larger system of capturing deadlines and planning the week, which the guide to time management for students sets out in full, so that ground is left to it.

Where does the Eisenhower matrix come from?

The name belongs to Dwight D. Eisenhower, and the saying attached to it comes from an address he gave to the Second Assembly of the World Council of Churches in Evanston, Illinois, on August 19, 1954. The transcript held by The American Presidency Project shows he was quoting someone else. He introduced the line as “the statement of a former college president”, and gave that president’s words as: “I have two kinds of problems, the urgent and the important. The urgent are not important, and the important are never urgent.” He then said it “represents a dilemma of modern man”.

Some retellings put a name to that college president. The transcript does not name the president being quoted, so this guide leaves him unnamed. The speech also contains no grid, no matrix, and no quadrants, and we have not found a primary source that says who first drew a two-by-two version, or when.

FranklinCovey teaches a four-quadrant version on its course page for Habit 3 of Stephen R. Covey’s 7 Habits, Put First Things First. The Habit 3 page defines the two axes plainly: “Whether or not something is urgent depends on how soon it needs to be done. A ringing phone is urgent because it won’t ring for long. Important things, on the other hand, contribute to our mission, values, and high-priority goals.” It names important work that is not yet urgent as the best return on time, and lists three examples: “For example, planning, creative thinking, and learning and renewal.” On a second course page, Choice 1 of The 5 Choices, FranklinCovey calls the grid its Time Matrix, labels the important and not urgent box Q2, and presents Q2 as the home of extraordinary productivity.

For schoolwork the two axes translate directly. Urgency is the due date. Importance is how much a task moves what you are at school for: the grade, and the understanding that later assessments will test. This guide numbers the quadrants the way Table 1 of the 2018 study discussed below does, which also puts FranklinCovey’s Q2 in the same place: 1 is urgent and important, 2 is important and not urgent, 3 is urgent and unimportant, and 4 is neither.

Quadrant 1 is the work you cannot avoid noticing. A Quadrant 1 that fills every day is often a sign that Quadrant 2 work was left until it turned urgent: a research paper sits in Quadrant 2 for its first two weeks and in Quadrant 1 for its last three days, and the same amount of writing has far less room for a second draft in the short window.

Quadrant 2 holds the work that builds what a later exam tests, and none of it comes with an alarm. Nothing tells you tonight that unit 2 of chemistry needs reviewing, and nothing goes wrong tomorrow if you skip it. The cost shows up weeks later, on the exam paper.

Quadrant 3 feels productive because it gets finished. For students it is mostly small graded items with near due dates, admin, and messages from other people. Many of these still have to be done, so do them quickly, to the standard they need, and keep them out of the time you set aside for Quadrant 2.

Quadrant 4 is anything that changes neither your grade nor what you know. For a student it often looks like studying: tidy recopied notes, a redesigned planner, a reread of a chapter you already understand. Drop it, or keep it for time you were going to spend resting anyway.

How do you sort a real task list with the matrix?

  1. List everything due in the next two weeks. Pull from every course page, syllabus, and message, and add the work that has no due date of its own, such as reviewing earlier units.
  2. Write the due date and the grade share beside each task. The grade share comes from the syllabus: a midterm worth 20 percent of the course grade, a weekly quiz worth 2 percent. For a task that is one piece of a larger component, divide. If ten problem sets together make up 10 percent, each one is worth 1 percent.
  3. Fix your urgency line. This guide uses a simple one: urgent means due within the next 3 days. Keep it the same all term, so the grid cannot stretch to fit your mood on a given evening. Exam season, covered below, is the one time to widen it on purpose.
  4. Fix your importance line. Start with grade share, and treat 5 percent of a course grade or more as important. Then promote any task that practises a method a heavier assessment will test, and any topic that later topics build on.
  5. Place each task, then act by quadrant. Quadrant 1 goes into today and tomorrow. Each Quadrant 2 task gets a specific day and start time this week. Quadrant 3 goes into one short batch. Quadrant 4 comes off the list.

Here is a sample list for a student taking four courses, sorted on a Monday with that 3-day urgency line and 5 percent importance line.

On that Monday the reading check and the group thread are the loudest items on the list, and the history paper is the quietest, even though the paper carries 25 times the grade share of the calculus set. An evening spent on the loud items costs the paper an evening it will want back in its final week.

Why does urgent work win even when it is worth less?

A 2018 paper in the Journal of Consumer Research tested a pull toward urgent tasks directly. In The Mere Urgency Effect, Meng Zhu, Yang Yang, and Christopher K. Hsee ran five experiments in which people chose between tasks of the same difficulty and length. In the urgency conditions, one option paid more, and the other paid less and came with a short deadline. In the control conditions, both tasks shared the same longer expiry. The deadlines were spurious, because every task could be finished before it expired, and each choice allowed only one of the two tasks to be done.

In the first experiment, 124 students at a large US university, taking part for course credit, chose between two tasks of writing short product reviews. One paid a bonus of 6 points per review and the other 10, with every 10 points worth one Hershey’s Kiss, so the choice came down to three chocolates or five. When the lower-paying task was set to expire in 10 minutes and the other in 24 hours, 31.3% of students chose the lower-paying task. When both expired in 24 hours, 13.3% did.

The same pattern held for workers on Amazon Mechanical Turk. In experiment 2B, 204 workers chose between a 12 cent and a 16 cent bonus. With the 12 cent task set to expire in 5 minutes and the 16 cent task in 50, 48.1% took the smaller bonus, compared with 7.3% when both tasks expired in 50 minutes. The paper sums up the behaviour this way: “People behave as if pursuing an urgent task has its own appeal, independent of its objective consequence.”

The authors explain the effect through attention. In their account, a short time frame draws attention toward the deadline and away from the size of the payoff. When the workers in experiment 2B rated what they had paid attention to while choosing, those facing the urgent option reported more attention to the expiration time and less to the bonus amounts. Two later experiments tested that account from different sides:

  • Making the payoff visible weakened the effect. Experiment 3, with 402 workers, reminded half of them just before they chose that one task earned a bonus of 12 cents and the other 16. Without the reminder, 33.7% picked the urgent, smaller bonus, against 9.8% when neither task was urgent. With the reminder, the figures were 20.6% and 15.0%, and the authors found no difference in choice between those two groups.
  • Feeling busy strengthened it. Experiment 4 found the effect was more pronounced among workers who rated themselves as busy in general.

Keep the limits of this in view. The rewards were chocolates, cents, and entries in gift-card lotteries, the deadlines were spurious by design, and the paper does not study grades, homework, or the Eisenhower matrix. Applying it to schoolwork is our reasoning. The move it points to is cheap all the same: put the size of the outcome in front of you at the moment you choose. For a student, that is the grade share written beside each task, which is what step 2 of the sort above asks for.

Where does the matrix break for students?

Exam season puts everything in Quadrant 1

In exam season, widen the urgency line on purpose so it covers the whole exam period. Once you do, every exam is urgent and every exam is heavy, so the grid returns one crowded box and stops helping. Sort inside Quadrant 1 by two numbers: the weight of each exam, and how far you are from ready in each subject. Then give spare hours to the heavier exam and the weaker subject. Other people’s deadlines arrive looking urgent

A group member who needs your section tonight because theirs ran late. A friend who wants an essay read before midnight. A club that needs a flyer by morning. Each deadline is real, and each one belongs to someone else. FranklinCovey’s Choice 1 page puts the payoff of protecting Q2 in those terms: “The more time we can spend in Q2, the less we’ll be dealing with other people’s urgencies.” Before a borrowed deadline goes into Quadrant 1, ask two questions. Does it change my grade? Is the date real? A shared group grade can make it important. A request for a reply right now usually fails both tests.

School software can add a deadline of its own. A countdown on an optional extra-credit quiz resembles the short deadlines the 2018 experiments used. Carrying experiment 3 over to it is our reasoning, and the habit costs little: check the points before you click.

Grade share can underprice practice

A problem set worth 1 percent sits below the importance line on points alone. If the midterm tests the same method, the practice is worth far more than its points, which is why the calculus set in the sample list was promoted. Use grade share as the first measure, then ask what the task prepares you for.

Quadrant 2 work needs a time slot

Some Quadrant 2 work has no due date of its own: reviewing earlier units, extra practice questions, reworking a returned quiz. Nothing moves it into Quadrant 1 until the exam it feeds is close, so it loses every daily contest with work that has a date. Give it a day and a start time, and treat that slot like a class. What should you schedule for Quadrant 2?

Quadrant 2 schoolwork falls into a few repeatable kinds. Give each one a recurring slot, so it happens without a fresh decision every day.

  • Review of earlier material. Short sessions that return to units you finished weeks ago, spread across the weeks before the exam. A spaced repetition schedule gives those sessions dates.
  • Starting big assignments early. The first session on a research paper or project: reading the brief, choosing a topic, finding sources, and writing an outline. Held in the week the assignment is set, that session leaves time to ask your teacher a question. Held the night before, it leaves none.
  • Practice questions. Past papers, end-of-chapter problems, and questions you write yourself from your notes, answered without looking. Low-weight homework earns its place here too.
  • Fixing marked work. Going back through a returned quiz or essay and reworking what lost marks, before the next assessment tests the same thing.
  • Planning. The weekly sort itself, which FranklinCovey lists first among its examples of important work that is not yet urgent.

One light version for a four-course term: two 45-minute review blocks a week, a 30-minute planning session on Sunday, and the first working session for any assignment worth 10 percent or more booked in the week it is set. Treat those numbers as a starting point to adjust against your own timetable. No study cited here tested them.
